Why we couldn't hire our way to scale

At month 3, we had 12 clients and were already feeling the squeeze. Each new client added approximately 5 hours per week of communication, reporting, and account management. At 12 clients that was 60 hours per week — not sustainable for two people who also needed to deliver the actual AI implementation work.

The traditional answer is to hire. A client success manager, an SDR, maybe an ops person. The problem: in CEE, a single good hire in a client-facing role costs €2,000–3,500/month. Three hires would cost us €6,000–10,500/month in salary alone — before tools, overhead, and management time. At our pricing, that would require 10+ additional clients just to break even on the headcount.

We decided to automate instead.

The three AI systems we built

System 1: AI-powered outbound (Sales module)

Before KlairoAI, our outbound process was manual and slow. One person spending 3 hours per day on LinkedIn and email, generating maybe 5 solid conversations per week. After implementing our own Sales module:

Result: 20+ qualified conversations per month, up from 5. The founder went from spending 3 hours/day on outbound to spending 30 minutes reviewing replies.

The thing nobody tells you about AI outbound: the limiting factor isn't sending emails — it's having enough capacity to run good discovery calls with the leads that come in. We had to cap our outbound at 200 prospects/week because we couldn't handle more calls with 2 people. That's a good problem.

System 2: Automated onboarding (Ops module)

Every new client went through the same onboarding: welcome call, kick-off questionnaire, portal setup, tool access grants, first status meeting. Manually, this took 4–6 hours per client.

We automated it into a 9-email sequence that fires over the first 14 days. Each email is personalised with the client's name, company, and specific plan. The questionnaire is embedded in the sequence. Portal access is granted automatically on signup. Status meetings are pre-booked in the onboarding flow.

Manual onboarding time per client: now 45 minutes (the kick-off call). Everything else runs itself.

System 3: AI support and client management (Support module)

Client questions are the biggest time-sink at an agency. "How's the campaign going?" "What's the status on X?" "Can you check Y?" At 50 clients, these questions would require a full-time customer success person.

Instead, we built:

Inbound client queries: dropped from 80/week to 15/week at 50 clients. The 15 that get through are genuinely complex or high-value strategic questions — which are worth spending time on.

The timeline: month by month

M1

Months 1–2: Build the foundation

Built the outbound system, client portal, and onboarding sequence. Zero clients but the infrastructure was ready. First 3 clients came from personal network — we onboarded them manually to understand what to automate.

M3

Months 3–4: Turn on the outbound machine

Launched the AI outbound system. 12 clients by end of month 4. Started feeling the support load — this is when we built the automated weekly reports.

M6

Months 5–7: Refine and systematise

Hit 25 clients. Refined the onboarding sequence based on real feedback. Built the AI support triage system. Client churn: 2 clients (both due to budget, not satisfaction).

M9

Months 8–11: Scale to 50

Dialled up outbound volume. Reached 50 clients at month 11. Revenue: enough to comfortably hire if we wanted. We chose to stay lean and keep margins high. Net Promoter Score: 72.

What we're still doing manually

Full transparency: not everything is automated. Here's what still requires human time:

Total manual client-facing time: 35–48 hours/month for 50 clients. That's less than 1 hour per client per month. And it's all high-value time.

The one thing that made the biggest difference

If I had to pick the single highest-leverage change: automated weekly status reports. This one automation eliminated more inbound noise than anything else. Clients who receive a well-structured, personalised update every Friday simply stop asking "where are we?" — because they already know.

It also signals professionalism and systematic thinking, which builds trust. Clients who feel informed are clients who don't churn.
